  • Compliance – checking whether spend is happening within approved contracts and processes 
  • Forecasting – using historical data to predict future costs and demand

A simple way to think about the process is as a five-stage flow: 

Collect → Clean → Categorise → Analyse → Improve 

  • Collect — pull spend data from ERP systems, P-card statements, invoices, and contracts 
  • Clean — remove duplicates, correct supplier name inconsistencies, and fix missing fields 
  • Categorise — group transactions into meaningful spend categories 
  • Analyse — identify trends, outliers, risks, and opportunities

When procurement decisions are made without reliable data, organisations don’t usually notice immediately. The risks build up quietly, often for years, before they become visible. 

Common consequences include: 

  • Assumptions replacing evidence. Teams often rely on “what we’ve always done” instead of using data to guide their decisions.
  • Duplicate suppliers. Without spend visibility, different departments often end up using multiple suppliers for the same category, missing the leverage that comes with consolidated volume. 
  • Missed savings. Spend concentrated with a single supplier is a clear negotiation opportunity — but only if someone can see it. 
  • Poor contract visibility. Off-contract spend often goes unnoticed until an audit or a budget review forces the issue. 
  • Procurement bottlenecks. Without clear data, every sourcing decision takes longer, because there’s no baseline to work from and every question requires manual investigation.
